Role purpose

The Finishing Manager is the last line of control before garments leave the factory. The role owns every step from receipt off the sewing line to sealed cartons, and delivers right-first-time quality, on-time shipment and an audit-ready floor.

The role runs on three disciplines: standard work through SOPs, measured quality and efficiency, and 6S as a daily habit. Because the workforce is built from freshers, the manager must also develop people, not just supervise them.

Key result areas

The first four areas below are the core of the role and should carry most of the appraisal weight.

1. SOPs and standard work

  • Own SOPs for every finishing stage: receipt from sewing, thread trimming, checking, spot cleaning, pressing, tagging, folding, polybagging, needle detection and carton packing.
  • Convert Uniqlo manuals, approved samples and tech packs into style-wise work instructions before each style starts.
  • Keep SOPs visual and simple, in the language operators use, and display them at the workstation.
  • Run a monthly SOP adherence audit by layer: supervisor, manager, then Quality.
  • Maintain version control so that only current SOPs and approved standards are on the floor.
  • Enforce the sharp-tools and broken-needle control procedure, with full traceability.

2. Quality

  • Deliver zero defect escapes to the buyer and first-time pass at final inspection.
  • Run in-process checks at trimming, pressing and packing, with defect data recorded by hour, operator and defect type.
  • Prepare every lot for final AQL inspection and buyer audit, including measurement, appearance, labelling and pack accuracy.
  • Lead root cause analysis and corrective action for internal failures, inspection failures and buyer complaints, using 5-Why and Pareto.
  • Feed recurring sewing defects back to the Sewing and Quality teams within the same shift.
  • Control rework and rejected garments in marked, segregated areas, and close each one with a recorded disposition.
  • Maintain correct handling of shade, size and lot segregation to prevent mix-ups.

3. Efficiency and delivery

  • Plan daily finishing capacity against the shipment calendar, and publish hourly targets for each section.
  • Balance lines through time studies and standard minute values for each style.
  • Reduce WIP, waiting and double handling through layout and material-flow improvements.
  • Track efficiency, output per operator, rework hours and overtime daily, and act on variances the same day.
  • Work with Planning, Sewing, Stores and Logistics to protect ex-factory dates.
  • Plan style changeovers so that the first-hour output and quality do not dip.
  • Keep pressing, needle-detection and packing equipment calibrated and maintained, with no unplanned stoppages.

4. 6S

  • Own 6S across finishing, pressing, packing and finished-goods areas: Sort, Set in order, Shine, Standardise, Sustain and Safety.
  • Assign a named owner to each zone, and display zone maps, shadow boards and floor markings.
  • Conduct a weekly 6S audit with a scorecard, and close gaps within an agreed time.
  • Run a daily shift-start 6S routine and hold operators responsible for their own workstation.
  • Treat 6S as a contributor to quality and safety, tracking its link to defects, searching time and near-misses.

5. People and capability

  • Lead supervisors and operators daily through hourly reviews, floor presence and shift huddles.
  • Build skills in a fresher workforce, in line with the 90-day training programme covering technical skills, behaviour and 6S.
  • Maintain a skill matrix, develop multi-skilled operators, and manage absenteeism cover.
  • Coach supervisors to lead by respect, solve problems and give clear feedback.
  • Identify and develop successors for supervisor and line leader roles.

6. Compliance, safety and audit readiness

  • Keep the finishing area ready for buyer, social and environmental audits at all times.
  • Ensure safe use of irons, steam lines, boilers and spotting chemicals, with correct PPE, MSDS and fire-exit access.
  • Support the grievance mechanism and ensure respectful treatment of a largely women workforce.
  • Keep records for traceability, needle control, calibration and training accurate and available.
